The Client Success Roadmap

Phase 1 · Deep Dive

I mapped both programs through two lenses: Jenny and her clients.

Group Program
68 hours per 4-person cohort over three months, with ~54 on admin. An 82% effective pay cut compared to her bodywork rate, getting less economical as the cohort grew.
1:1 Program
36 hours per client over three months, with ~14 on admin.

At her target volume, admin alone absorbed ~234 hours annually which is ~$30,900/yr in unrealized earning capacity.

Beyond the time and money, there was an emotional cost. When welcome emails were delayed, Jenny carried guilt and her clients carried uncertainty. When the program lived across 12 tools, both felt scattered.

Jenny's favorite work and her clients' best moments were the bodywork, the live sessions, the real conversations. The structure around them wasn't sustainable.

Phase 2 · Design

I could have built systems around the two programs and called it done. But I zoomed out.

Business of You First at $497 was carrying premium tier deliverables. It blurred the distinction among the group program, 1:1 program, and the membership (Rest Collective, $111/month). And it was one of the causes it had become unsustainable for Jenny, leading to her pausing it.

I redesigned how the 3 offers fit together, so each supported the others instead of competing or devaluing one another.

Some of the proposed changes:

Once the ecosystem was clear, I designed a future-state workflow map for each program. It showed what the client does, what Jenny does, what the systems handle, from onboarding through retention.

The maps became the guide Client Success Engine would build against.

When I opened up the Rise Circle, I just sat there in shock…I remember thinking this is actually gonna work. This is actually what it's supposed to be like.

Both programs were rebuilt inside Practice Better, the new central platform.

12 tools → 4. 6+ client-facing platforms → 1.

Every touchpoint a client experiences was written in Jenny's voice, so the system delivers her care consistently without her drafting anything in the moment.

Rise Circle

Onboarding
Triggers on payment. Clients arrive in a portal that knows who they are, with intake waiting.
Delivery
Module unlocks at specific days, tasks released at specific times, reminders auto-send. Clients always know where they are and what's next.
Retention
A module unlocks the day after the final session with feedback survey and ascension sequence auto-firing. Clients feel celebrated and invited forward.
Advocacy
Feedback survey designed as a transformation arc, capturing evidence for future marketing.

Energy Experience

1:1 program
Onboarding
Welcome flow fully automated on payment. Clients land in a single portal with everything they need.
Delivery
Personalized monthly protocols inside one portal. The "always-on" Voxer chat became Practice Better's secure chat with a 3-business-day response window. Clients still get ongoing access between sessions.
Advocacy
Feedback survey designed as a transformation arc, capturing evidence for future marketing.

What stayed manual was intentional. The bodywork, the live sessions, the consultations, the real conversations — Jenny's favorite work, her clients' best moments — stayed in her hands.

Oh my word, you're like a magician! You're like a wizard. I don't even know how you did all that. My mind is blown like I literally wanted to cry… No wonder my business was dying a slow death for so long… Now when I see those systems, I'm like…my whole nervous system exhales.

The build wrapped with documentation that lives on after the engagement.

I feel relieved. That's the biggest word… Before, I just felt overwhelmed. Now this feels spacious. It feels doable. It feels sustainable. I actually want to run my programs again. And I trust that they can grow more without burning me out.
